The credits architecture in detail. Two pools, five bands, activity types, the propose-then-approve workflow for attributing work, and the pro-rata rules for mid-year activations. Everything the team needs to log a session correctly.
How the advisory practice runs.
The operational backbone of DTTT's advisory work. Credits architecture, CRM schema, the workflow for producing client reports and dashboards, and the proposal pattern library. The reference everyone uses when logging engagement work, building dashboards or drafting proposals.
Advisory time is denominated in credits, not hours. Five activity bands (E to A) determine the credit cost of each hour. Two parallel pools — Advisory Credits for strategic time, Session Credits for workshops and keynotes.

One Airtable base holds every advisory record — members, engagements, work blocks and activity types. Credits flow upward through linked tables, so a logged work block updates the member's remaining balance automatically.

How to produce client-facing engagement reports and live dashboards. The Milestone Update workflow, the propose-then-approve credit logging pattern, and the handover from dttt-advisory-credits to dttt-engagement-pdf.
The three proposal patterns and when each fits. Project-anchored Advisory Membership, fixed-scope strategy, pre-RFP concept. Plus the canonical seven-section structure and the credit balance sheet pattern.
Every hour of advisory work is attributed to a band by seniority. Bands determine credit cost, not hourly rate. A 90-hour annual pool fully spent at Band C burns 9,000 credits; the same hours at Band E burn 13,500.
| Band | Tier | Credits / hour | Typical work |
|---|---|---|---|
| E | Executive | 150 / hr | Founder-led strategic counsel, board-facing advisory, partnership shaping |
| D | Senior | 120 / hr | Senior advisory time, framework design, methodology work |
| C | Standard | 100 / hr | Core advisory time — the default for most engagement work |
| B | Specialist | 80 / hr | Specialist execution — research, analysis, structured deliverables |
| A | Production | 60 / hr | Production work — formatting, layout, asset preparation |
Every Work Block auto-calculates its credit cost. Credits roll up to the engagement (Advisory Ledger), then to the member's annual allocation. The remaining balance is always live.
One record per advisory member. Holds the annual Credit Allocation, current Credits Used (rollup from all engagements) and Remaining balance. Pro-rata adjustments for mid-year activations live here.
One record per engagement or project. Linked to a Member. Holds the Job Reference (e.g. FI-2026-006), engagement status, milestones, and a rollup of all linked Work Blocks.
One record per work session. Stores hours, the Activity Type linked, and the band attributed. Credits Used auto-calculates from Hours × Band credits/hr. Every log lands here.
The canonical menu of activity types — workshop, strategic call, document review, async working, others. Each carries a default band. Linked by Work Blocks to enforce consistency.
